Costs and pricing

Where marketing automation budgets leak: data, labour, assurance, integration and exit

A non-ranked method-led list of marketing automation hidden costs in England, covering data, labour, assurance, integration, usage and exit.

What to take away

  • Hidden costs beyond the licence fee are unquoted workdata cleaning, internal labour, assurance, integration and exit.
  • Derive unit rates from your payroll, HMRC employer rates and dated quotes, then record them in a cost register.
  • Contact and send based tariffs, including Mailchimp's GB pound plan comparison, create overage exposure that duplicates and inactive records amplify.
  • Add VAT at 20% where you are registered, and check the reverse charge on non-UK supplier invoices.
  • Price exit on day onenotice overlap, exports, reconciliation and deletion evidence.

The cost lines a licence fee leaves out

A subscription buys platform access, not the work the platform assumes you have done. England buyers meet the same cost shapes under Mailchimp, HubSpot, Klaviyo, ActiveCampaign, Dotdigital and Force24 pricing models.

Data cleaning and permission migration

Duplicates, missing provenance and incompatible preference fields need analysis before import. Treat reconciliation, quarantine and manual decisions as separate lines, because each draws on different skills.

A working import does not create PECR permission for email. The ICO's electronic-mail guidance covers the recipient and channel assessment, and applying it segment by segment is billable time.

Labour rates you derive from payroll

Internal hours consume capacity whether or not an invoice arrives. Take the loaded cost of the person doing the work, then add the employer on-costs your finance team applies.

HMRC's 2026 to 2027 employer rates are a dated input for that calculation, not a figure to carry forward indefinitely. A five-sheet marketing automation budget template in England holds assumptions, unit rates and sign-off together.

Example: a filled cost register for a twelve-month budget

Illustrative inputs only. Replace each one with your own quote or payroll figure.

A filled cost register

  1. Data cleaning45 hours at a loaded £38 an hour gives £1,710.
  2. Adviser review of processor terms12 hours at £190 an hour gives £2,280.
  3. Integration build and first-year support8 days at £520 plus 3 hours a month gives £4,160 and £1,368.
  4. Exit provision20 overlap days at £520 gives £10,400.

The register total is roughly £19,900 before VAT. The licence fee sits outside it, and the exit provision is released if you stay.

Integration, assurance and contract review

A connector carries build, retry, reconciliation and credential-rotation work. Price the owner who investigates a failed transfer and the safe manual fallback. Stop the business case if an essential interface has no test, support boundary or recovery owner.

Security questionnaires and configured accessibility testing consume skilled time. NCSC cloud principles describe control areas; they do not certify a supplier.

Contract review needs qualified attention. Our piece on marketing automation contract issues covers processing instructions, subprocessors and exit terms.

Exit, switching and VAT treatment

Departure can require notice-period overlap, fresh configuration, exports, reconciliation, archive work and deletion evidence. Ask for sample exports before purchase and name the team that will interpret them.

Switching between named platforms, say Mailchimp to HubSpot or Klaviyo, repeats template rebuilds, form reconnection and suppression checks.

VAT applies to most UK invoices at the standard rate of 20%. Where a supplier bills from outside the UK, the reverse charge may move the accounting to you. Confirm the treatment with your accountant.

England-specific actions:

  • Check that your ICO data protection fee tier is current for the processing you describe.
  • Put VAT treatment on each register row rather than on the total.
  • Verify B2B list sources through Companies House before import.
  • Record the review trigger for each row, such as a change in data volume.
  • Note the supplier's charging unit, such as contacts or sends, on the row carrying the overage risk.
  • Agree who signs the deletion evidence at exit.
  • Set a dated stop condition for the programme so an unowned task cannot drift into next year's budget.

Common questions

What belongs in a marketing automation cost register?

Each row needs a currency, unit, period, owner, source, low and high case and a review trigger. The register is not a ratio, so numerator and denominator are marked not applicable.

How much should an England buyer budget beyond the licence fee?

No universal total exists. The illustrative register above produced roughly £19,900 before VAT, and your own quotes replace every input in it.

Why do contact and send based plans create overage costs?

Pricing moves with stored contacts or delivered activity. Microsoft Customer Insights counts Unified People and Interacted People capacities, so duplicates and inactive records can push you into the next tier.
